Black Friday 2026: your next customer might be an AI agent

Black Friday 2026: your next customer might be an AI agent

What has changed since last Black Friday

Last year, AI was an emerging channel. This year, it is a sales channel in its own right, alongside your other marketing channels. According to Adobe's 2025 holiday season recap, traffic from generative AI tools to US retail sites rose 693.4% compared with 2024, and 670% on Cyber Monday.

Volume is not the most important part. In its AI traffic report, Adobe shows that these visitors converted 31% better than other sources during the season, after converting worse the year before. These are shoppers who arrive with clear intent.

Shopify sees the same trend. In Q2 2026, AI-driven traffic and orders to Shopify stores tripled year over year, and first-time buyer orders from these channels are arriving at nearly twice the rate of other channels, according to the August 5, 2026 earnings call.

The infrastructure is keeping up. With its Winter '26 Edition, Shopify launched Agentic Storefronts, which make merchants' products discoverable in ChatGPT, Perplexity and Microsoft Copilot. The question is no longer whether agents will read your catalogue. It is what they will find there.

This is not the end of SEO. At Shopify, sessions from traditional search grew 1.3 times over two years and account for about a third of store sessions. AI adds to your channels; it does not replace your search engine optimization. Both reward the same thing: clear, complete and consistent information.

What the 2026 forecasts say

Adobe forecasts that AI traffic to US retail sites will grow another 130% over the 2026 holiday season, from November 1 to December 31. The increase will be concentrated on the four days that matter most, according to forecasts published on September 28, 2026.

Over the full period, Adobe forecasts US$275.1 billion in US online sales, up 6.7%. Cyber Week, from Thanksgiving Thursday to Cyber Monday, should generate US$47.5 billion on its own. For consumers, it is the shopping event of the year.

  • November 26, US Thanksgiving: AI traffic forecast up 159%.
  • November 27, Black Friday: AI traffic forecast up 95%.
  • November 30, Cyber Monday: AI traffic forecast up 88% and US$15.1 billion in online sales, the biggest day of the season.

These figures cover US retail sites. The tools involved, such as ChatGPT, Gemini, Copilot and Perplexity, are the same ones your customers use in Canada.

The practical consequence is simple. What your site says in early November is what agents will read when traffic peaks. Once the season is underway, nobody has time to rework the catalogue.

How an AI agent shops for your customer

Picture a customer's request in December: a Japanese knife for a beginner cook, under $200, delivered before December 24. An AI agent does not browse your homepage to answer it. It looks for facts: who the product is for, its price, its availability, its delivery time and what the reviews say.

  • It works for your customer. It does not respond to your marketing claims, only to what answers the request.
  • It reads your copy, your product data, your policies and your reviews. Missing information does not exist for it.
  • It decides based on facts it can verify. Information that contradicts itself from one page to the next makes it doubt.
  • It comes back with a recommendation, often just one. If it is not you, it is a competitor.

This journey leads straight to the product page. According to Shopify's Q1 2026 data, more than half of AI-driven sessions start on a product page, compared with about 20% for organic search. These sessions also convert nearly 50% better than organic search. Your homepage matters less than each of your product pages.

That is good news for merchants selling technical products. In Q2 2026, 75% of AI-attributed purchases at Shopify merchants came from outside the 100 most popular categories, according to Retail TouchPoints. An agent is built to find the specific product that answers a specific question. Your data still has to let it understand that product.

Data quality changes the outcome. Shopify said in Q1 that AI searches powered by its structured catalogue, with real-time pricing and inventory, convert twice as well as those relying on data scraped from the web, as reported by PYMNTS.

What loses the sale during Black Friday

An in-store salesperson makes up for missing information by asking a question. An AI agent does not: it moves on to the next merchant. During the busiest week of the year, here is what most often makes it switch stores:

  • A sale price that is not the same everywhere. The discount shows on the site, but not in the feed sent to Google or other channels. The agent sees two prices and no longer knows which to trust. The same goes for a discount announced only in an image, a banner or a promo code entered at checkout: the agent cannot read it, so it does not count it.
  • Inventory that is not up to date. The agent recommends a sold-out product, or ignores one that is actually available.
  • Specifications buried in the description. Dimensions, materials and compatibility written as free text are harder to read and compare than structured attributes.
  • Vague holiday policies. Order cut-off for Christmas, extended returns, delivery times: if the answer is not written clearly, the agent cannot promise it to your customer.
  • The same information changing from page to page. A different delivery time on the product page and on the shipping page is enough to create doubt.
  • A checkout journey that gets stuck. The agent sends a buyer ready to pay. If the checkout adds surprise fees or unnecessary steps, the sale is lost anyway.

Your campaigns amplify the problem. During Black Friday week, your Klaviyo emails, your ads and your social media push the same offer across several channels. If the discount announced in a campaign does not match the price on the product page and in the feed, the agent recommends based on the product page, and the customer arriving from the email does not find the promised offer.

None of these problems is new. What changes is that the agent spots all of them, across all your products, in a few seconds.

What to check before November 27

There is too little time left to rebuild a catalogue. There is enough to fix what costs the most sales. Focus on the products that will drive most of your holiday revenue, in this order:

  1. Your holiday best sellers. For each one, the product page should clearly state who the product is for, in what context it is used and what it is compatible with. Our guide to optimizing a Shopify product page details what to cover.
  2. Attributes, not just the description. Move dimensions, materials and compatibility into structured fields, such as Shopify metafields and the Shopify product taxonomy.
  3. Sale prices, discounts and codes, everywhere at once. Site, email campaigns, Google Merchant Center, feeds and marketplaces must show the same offer and the same price, written as text and not only in an image, with the same start and end dates.
  4. Real-time inventory. A sold-out product must show as such everywhere. A well-managed out-of-stock situation keeps the sale; a hidden one loses it.
  5. Christmas delivery cut-off dates. Show them on product pages and in your shipping policy, as exact dates rather than vague timeframes.
  6. Your holiday return policy. If you extend the return window for gifts, say so clearly, with the dates.
  7. Your Shopify knowledge base. Shopify recommends centralizing your policies, FAQ and brand voice in the Knowledge Base app, so agents have the right answers to your customers' questions.
  8. Your agentic channels. Check in the Shopify admin which AI channels are enabled and that the sales they generate are properly attributed.
  9. A catalogue freeze date. Set the day after which nobody touches the data, except to fix an error. The last days before Black Friday should be for checking, not changing.

After Black Friday: measure what AI brought in

Black Friday week is also the best opportunity of the year to measure how this channel performs. Volume is high enough for the differences to be meaningful.

On Shopify, the Agentic section of the admin brings your AI channels together and reports sales, sessions, orders and conversion from ChatGPT, Copilot, Google and Shop. To compare AI with organic search, check your reports by referrer: conversion rate, average order value and share of new customers.

In GA4 or another analytics tool, create a channel group that combines traffic from ChatGPT, Copilot, Perplexity, Gemini and Claude. Shopify notes that Google's AI Overviews are often counted as organic search, so your AI figure is probably underestimated.

After the event, note which products and offers were recommended, which were not and what questions the agents asked. That is the basis of your January plan.

Frequently asked questions

What is an AI shopping agent?

It is a tool like ChatGPT, Gemini, Copilot or Perplexity that searches, compares and recommends products for its user. In some cases, it can also complete the purchase directly in the conversation.

Is it too late to get my store ready before Black Friday?

No, for the fixes that matter most: pricing, inventory, shipping and return policies, and the attributes of your best sellers. A full overhaul of your product data is better planned for January.

Should I drop SEO to focus on AI?

No. At Shopify, organic search keeps growing and still sends more sessions than all AI platforms combined. Work on product data benefits both channels.

Do AI agents only recommend big brands?

No. In Q2 2026, 75% of AI-attributed purchases at Shopify merchants came from outside the 100 most popular categories. A specialized, well-described product has every chance.

How do I know if my products are being recommended?

Ask your customers' questions yourself in ChatGPT, Gemini and Perplexity, then track AI-attributed sales in the Shopify admin and in your analytics tools.
