Brief
Assessing the Feasibility of a Multi-Store POS Migration
Ojeux is a Montreal-based retailer of games, toys, and hobby items, active for over 15 years through its stores in Le Plateau, Delson, and Mercier. The company managed its in-store operations on a separate point-of-sale system from its online store, which required manual synchronization between the two platforms. Maze was tasked with conducting a comprehensive audit of this operational reality and assessing the feasibility of migrating to Shopify POS.
Goals
Document operational reality before making any recommendations
The objective of this mandate was to paint an accurate picture of in-store operations across the three boutiques, identify discrepancies between the existing system and Shopify POS, and determine whether a migration was realistic without disrupting current activities. The audit also had to consider the peak periods inherent to retail.

Complexity and challenge
Auditing Multi-Location Operations
Ojeux's multi-store structure added a layer of complexity to the audit. Each location—Plateau, Delson, and Mercier—had developed its own practices over time, and the synchronization between existing systems generated operational friction. The challenge was to document these specificities with enough precision to assess the feasibility of a migration without underestimating its true complexity.
Approach
On-site analysis before any technical recommendations
Maze conducted a thorough audit of the operational flows of the three boutiques, focusing on the specific characteristics of each location and the constraints inherent in the retail sector. This approach identified functional gaps between the existing system and Shopify POS, and allowed us to formulate concrete recommendations before considering any implementation steps.
Solution
A clear diagnosis and a realistic roadmap
The audit provided Ojeux with a comprehensive diagnosis of its operational reality and a detailed roadmap for a potential migration to Shopify POS. This roadmap takes into account the specific characteristics of each of the three locations and the constraints associated with multi-store management.
Results
An informed decision for the project's next steps
Thanks to this audit, Ojeux now has a clear picture of its current situation and a realistic roadmap for considering a migration to Shopify POS. The company is well-positioned to make an informed decision regarding the next steps of its project.
